Building a roadmap, governance system, and operating cadence when there was no perfect playbook.

The problem

Post-acquisition integration creates a different kind of implementation challenge.

The work is not simply deploying a known system. Teams are aligning business processes, technology, marketing, operating expectations, reporting, organizational culture, and leadership priorities.

At the same time, the acquired organization must continue operating.

Why it was difficult

There was no clean implementation checklist.

The work required operating in ambiguity, earning trust with newly acquired teams, balancing local context with global objectives, turning executive intent into executable work, creating visibility without creating bureaucracy, and adapting the plan as new information emerged.

My role

I was selected by executive leadership for an onsite assignment in Sydney, Australia, supporting the integration of a newly acquired 100-location international franchise organization.

I owned and coordinated work including transformation roadmap development, scope and success metrics, timelines, cross-functional workstreams, executive reporting, risk visibility, governance, stakeholder communication, training and adoption frameworks, and alignment between regional and global teams.

How I approached it

The operating system

I built a roadmap that translated executive priorities into cross-functional workstreams across operations, technology, marketing, and growth, backed by a governance and reporting cadence that surfaced risks, decisions, and dependencies as they emerged.

Outcome

The engagement created a structured transformation roadmap and governance model that gave regional and global stakeholders clearer ownership, priorities, risk visibility, and execution cadence across the integration.

What I learned

Transformation leadership is often the ability to create enough structure for people to move forward without pretending uncertainty does not exist.
